From World's Largest DIY Retailer to a Pro Distribution Empire

If you know Home Depot as the 'big orange box store' where you buy paint, pipes or lumber for a weekend DIY project, that's still true - but it's no longer the whole story in 2026. Home Depot (NYSE: HD) is in the middle of a major transformation: from a pure DIY retailer into a hybrid business combining core retail with a specialty distribution empire built for professional contractors ('Pro'). This matters because it's reshaping the company's margin structure, growth drivers, and overall risk profile - and the market hasn't fully decided yet whether this shift is good news for shareholders.

The Core Business: DIY Retail

At its core, HD still operates 2,361 physical stores (12 new stores opened in Q1 FY2026, with roughly 15 new US stores planned for the full year). Digital/omnichannel sales grew +10.5% YoY and now represent 16.5% of total net sales - the fourth consecutive quarter of double-digit online growth. The traditional DIY customer (individuals doing their own renovation work) remains HD's foundational base, while the Pro segment (professional contractors, builders, tradespeople) has become an increasingly central strategic focus.

The Big Move: SRS Distribution and GMS Inc. Acquisitions

This is the most important part of HD's story right now. In September 2024, HD closed its $18.25 billion acquisition of SRS Distribution - a specialty distributor of roofing, pool, and landscape supplies that sells directly to large Pro contractors. Then on September 4, 2025, HD added GMS Inc. ($110/share cash, ~$4.3 billion equity value / ~$5.5 billion enterprise value) - a specialty building products distributor (drywall, ceilings, steel framing) now folded into the SRS operating structure.

Combined, SRS + GMS now operate more than 1,250 specialty distribution locations across the US - making HD the largest Pro-focused distribution player in the industry. This is a clear strategic bet: HD wants to build a defensible moat in the Pro segment before its main rival, Lowe's, can catch up (Lowe's has made comparable moves of its own - the $8.8 billion Foundation Building Materials and $1.31 billion Artisan Design Group acquisitions).

The Short-Term Cost: Margin Pressure

⚠️ Distribution businesses structurally carry lower margins than traditional retail. That's why in Q1 FY2026 HD's gross margin fell ~75bps and GAAP operating margin fell 100bps - the company itself attributed the decline 'primarily' to the GMS/SRS business mix. This isn't a sign the core retail business is weakening; it's the transformation cost HD is paying now for a potential long-term competitive edge.

Home Depot is led by Ted Decker as Chief Executive Officer. Under his leadership, HD has completed the two largest acquisitions in company history (SRS and GMS) within less than a year of each other - a bold strategy that signals management's confidence in the Pro-segment opportunity, but also raises execution risk.
